A company can employ highly qualified people and still struggle to deliver a strategically important capability together. The Cultribute analysis is an organisational capability assessment: it looks at what the organisation can do and at the cultural conditions that help it use those capabilities.

What you come away with

  • A clear distinction between individual competences and organisational capabilities
  • A view of current and required preconditions
  • Clearly reasoned development priorities

How we work

  1. 01

    Clarify strategy

Derive the organisational capabilities needed from the vision of the future.

  2. 02

    Examine patterns

Observe cultural conditions in real decisions and collaboration.

  3. 03

    Connect levels

Describe capabilities, cultributes and leadership requirements separately.

  4. 04

    Choose next steps

Prioritising development areas for organisation, culture and people.

Telling individual and organisational capabilities apart

Individual competences belong to people. Organisational capabilities arise from the interplay of structures, routines and collaboration. The diagnosis therefore starts by clarifying which capabilities the strategy requires.

Looking at current and required levels

The tool sets the current assessment against strategic need and includes cultural preconditions: which expectations make collaboration easier, and which make it harder? The evaluation shows where discussion and development are needed.

Strategic capabilities, cultural conditions and personal competences belong together, but they are not the same thing.

Deriving development priorities

The results are discussed with the organisation and turned into suitable measures. Depending on the findings, organisational design, leadership, culture or people development may be involved. The analysis supports a decision on priorities; it does not replace the joint assessment.

Keeping three levels clearly apart

The Cultribute analysis distinguishes between capabilities, cultributes and the competencies of managers. Capabilities are organisational problem-solving patterns learned over a long period that offer customers a benefit. Cultributes are cultural conditions that support the implementation of a strategy. Competencies refer to the knowledge, motivation and skills of individuals. We keep these levels apart: a capability of the company cannot be attributed to a single manager alone, and a cultural trait is not yet a training objective.

With those responsible, we first clarify the strategic task and the organisational capabilities required. We then examine which cultural patterns promote or hinder their use. From this connection, requirements for leadership roles can be derived. The terms give the discussion a shared structure without reducing the organisation to a fixed profile.

Making insights usable for decisions

Strategic capabilities and cultural conditions must be considered together. This includes joint work on existing and required patterns. We capture concrete situations in which a capability becomes visible or is absent: how are decisions made, how is cooperation across areas handled, and how are conflicting goals dealt with? Managers and other key players examine the preliminary findings.

The cultributes required for the strategy and the associated leadership requirements are then described. The result can be a basis for organisational design, leadership development or culture work. The analysis itself does not yet create new capabilities; it names the points at which structure, leadership and learning must be connected in the further work.

The scope of the assessment, its dimensions and its format are derived from the strategic question and the specific organisation.

Capability, cultribute and competence answer different questions. A capability is an ability of the organisation, learned over years, to solve certain problems and offer customers a benefit. A cultribute is a cultural condition that facilitates the strategic use of such capabilities. A personal competence describes what a manager or an employee knows, wants and is able to do.

This distinction changes the diagnosis: if a service in the company does not succeed, the cause does not automatically lie in a person’s lack of motivation. It may be a missing organisation-wide capability, an obstructive decision-making routine or an unclear leadership requirement.

To do this, we look at concrete situations from value creation and compare them with the strategic vision of the future. Those involved discuss which capabilities will be needed in future and which cultural patterns enable their use. Only then can requirements for leadership and people development be meaningfully derived.

A presentation slide can show this connection as a model; the actual analysis arises from jointly examining real cases. For clients, this makes the differences between a structural, cultural and competence task visible. It guards against training as the standard answer to a problem that lies in the rules of the organisation.

The analysis therefore does not hastily identify a deficit in people. Only when a capability, its cultural preconditions and the personal leadership requirement have been described separately can a targeted measure be chosen. A development programme can then respond to competencies that are actually needed, while an obstructive decision-making routine is addressed at the organisational level.

The cultribute analysis combines perspectives on culture, organisation and strategic requirements. A questionnaire or a workshop can provide indications of patterns, but the result must be read alongside concrete work situations. We discuss with leadership and those involved in which decisions, handovers and forms of cooperation a described culture actually becomes visible. Differences between areas can be particularly important for the diagnosis; an average would conceal them.

Questions for in-depth conversations and starting points for further organisational development are derived from the evaluation. The aim is not to attribute a cultural profile to people, but to understand the conditions under which they act. Only on this basis can it be decided which routines, structures or leadership practices should be changed.

Frequently asked questions

What does a Cultribute analysis examine?

How organisational capabilities, cultural conditions and leadership requirements interact. Capabilities are problem-solving patterns an organisation has learned over time that create value for customers; cultributes are cultural conditions that support the implementation of a strategy; competences are individuals’ knowledge, motivation and skills. The three levels are deliberately kept apart.

Is an organisational capability the same as an individual skill?

No. A capability is a learned problem-solving pattern of the organisation. It goes beyond individuals and arises from the interplay of structures, routines and collaboration. A company capability cannot be attributed to one leader alone, and a cultural trait is not automatically a training goal for individuals.

How are the required cultributes identified?

From the strategic task and the capabilities the company needs for it. With those responsible, we first clarify the vision of the future and the organisational capabilities required. Then we examine in concrete situations which cultural patterns help or hinder their use: how are decisions made, how do people cooperate across departments and how are conflicting goals handled?

What do you get from a Cultribute analysis?

Prioritised questions for organisational design, culture work and leadership development. In the workshop, today’s capabilities and required preconditions are assessed separately and weighted by strategic importance, which helps set priorities. The analysis does not create new capabilities by itself; it shows where structure, leadership and learning need to be connected.
